The Handoff Problem
Every product team has lived this story. A designer finishes a component in Figma, marks it ready for dev, and moves on. Two days later a developer opens the file and immediately hits questions. What's the padding on mobile? Is this the hover state or the active state? Where's the loading skeleton?
So the Slack threads begin. A message here, a Loom there, maybe a comment buried in a frame nobody's looking at. The developer makes assumptions. The QA engineer flags discrepancies. Multiply this across 20 components in a sprint and you've lost days - not to building, but to translating.
The handoff gap isn't a tooling problem. It's a language problem. Designers think in spatial relationships and intent. Developers think in props and state machines. The gap between those mental models is where AI turns out to be surprisingly useful.
Where AI Changes Everything
AI is extraordinarily good at being a translator - taking the implicit knowledge embedded in a Figma frame and converting it into structured language developers need. Think of it as an automated spec writer that never forgets the empty state.
This means three things: AI-assisted annotation that generates component specs covering props, states, and breakpoints. Auto-generated documentation committed alongside code. And prompt-based QA checklists verifying design intent before review.
Our Tool Stack
We didn't arrive at this stack overnight. It took four months of experimentation. Figma + Dev Mode serves as the source of truth. Claude API handles prompt-driven spec generation. GitHub Copilot scaffolds components from design tokens. Supernova automates design system docs. Linear creates tickets from annotated frames.
The glue is a set of Node.js scripts piping data between stages. It's pragmatic plumbing, and it works.
Step-by-Step Process
Here's how a component moves from designer's screen to production:
Step 1: Designer exports annotated frame from Figma via our plugin.
Step 2: Claude generates a structured component spec - props, states, breakpoints, a11y requirements.
Step 3: A human reviews and commits the spec to Linear as a dev ticket.
Step 4: Developer scaffolds the component using Copilot from the spec.
Step 5: Visual regression tests compare output against the original Figma frame.
Results After 12 Projects
The numbers speak clearly: 60% reduction in design-dev messages, 3x faster ticket creation, and zero missing component states at QA across the last 8 projects. Developers stopped asking clarifying questions because specs already answered them.
What We Learned
What worked: Prompt engineering matters more than tool selection. Making specs machine-readable enabled downstream automation. Human review prevented AI hallucinations from becoming bugs.
What didn't: Having AI generate full code was too unreliable. Output looked right but was structurally fragile. We pulled back to specs and scaffolding only.
What's next: Tighter integration between visual regression and the spec pipeline, plus AI-generated Storybook stories from component specs.
